http://www.gretchenrubin.com As I may have mentioned, I'm working on Better Than Before, a book about how we can change our habits. It's at the copy-editing stage now, so it's really nearing completion — both thrilling and slightly terrifying. (If you want to know when Better Than Before goes on sale, sign up here.) In each chapter, I identify a strategy we can use to make and break habits. I was thinking of Lytton Strachey's observation, "Perhaps the best test of a man's intelligence is his capacity for making a summary." So I decided to try to summarize each chapter of Better Than Before in a single sentence. The entire gist of the book, in 21 sentences. You may think, "Twenty-one strategies! That's overwhelming." It may seem like a lot, but it's actually helpful, because you can choose the ones that work for you. For instance, if you're a Rebel, you're not likely to use the Strategy of Scheduling, but the Strategy of Identity would work well. Or if you're an Obliger, the Strategy of Clarity will be much less important than Accountability. Many experts suggest one-size-fits-all solutions for habit change — and boy, it would be great if there were one magical answer that helped everyone. But we're all different, so different strategies work for different people. In fact, that's why the first two Strategies relate to Self-Knowledge... Self-Knowledge The Four Tendencies: To change your habits, you have to know yourself, and in particular, your Tendency. (Are you an Upholder, Questioner, Obliger, or Rebel?) Distinctions: Knowing yourself is so important that it's not enough to know your Tendency, you must also recognize your Distinctions. (For instance, are you a Marathoner or Sprinter? Under-buyer or over-buyer? Finisher or Opener? Novelty-lover or Familiarity-lover?) Pillars of Habits Monitoring: You manage what you monitor, so find a way to monitor whatever matters. Foundation: First things first, so begin by making sure to get enough sleep, eat and drink right, move, and un-clutter. Scheduling: If it's on the calendar, it happens. Accountability: You do better when you know someone's watching--even if you're the one doing the watching. The Best Time to Begin First Steps: It's enough to begin; if you're ready, begin now. Clean Slate: Temporary becomes permanent, so start the way you want to continue. Lightning Bolt: A single idea can change the habits of a lifetime, overnight. (Enormously powerful, but hard to invoke on command.) Desire, Ease, and Excuses Abstaining: For some of us, moderation is too tough; it's easier to give up something altogether. (Works very well for some people, and not at all for others.) Convenience: Make it easy to do right and hard to go wrong. Inconvenience: Change your surroundings, not yourself. Safeguards: Plan to fail. Loophole-Spotting: Don't kid yourself. (The funniest strategy. I love collecting loopholes.) Distraction: Wait fifteen minutes. Reward: The reward for a good habit is the good habit, and that's the reward to give yourself. (The most misunderstood strategy.) Treats: It's easier to ask more of yourself when you're giving more to yourself. (The most fun strategy.) Pairing: Only do X when you're doing Y. (Simple but surprisingly effective.) Unique, Just like Everyone Else Clarity: The clearer you are about what you want, the more likely you are to stick to your habits. Identity: Your habits reflect your identity, so if you struggle to change a particular habit, re-think your identity. Other People: Your habits rub off on other people, and their habits rub off on you. Have I forgotten any strategies? Which ones appeal most to you? In modern organizations with flatter hierarchical structures, these high impact teams are smaller, more agile, and themselves structured to benefit from individual specialization without regard for a ‘pecking order’. Even though these teams are designed to provide maximum flexibility in a constantly changing environment, it is likely that an organization will still experience resistance to change. Overcoming resistance to change in the workplace doesn’t have to be a constant battle. Even though change is ever present, both in the market and within organizations transition does not need to be a struggle, especially regarding those that will help the team in the long run. With a forward looking and proactive strategy, resistance to change is first reduced and then eliminated. 7 things to do to eliminate resistance to change Leadership is an organizational imperative when managing change, and leaders who inspire a cultural shift in their staff have the greatest success in managing change. In a 2013 PwC survey, nearly two thirds of staff surveyed felt that a top leader is in charge of change management and almost half felt that top leaders should be in charge of cultural change. The good news here is that the same number of people who felt that cultural change is also their responsibility. The bad news is that only 14% saw any responsibility for change management falling on their shoulders. The harsh reality is that effective change is determined by having in place a corporate culture conducive to change. It is here that inspirational leadership in flat hierarchical structures is, perhaps, at its most potent. Here are seven strategies for overcoming resistance to change in the workplace: 1. Structure the team to maximize its potential Give team members appropriate roles and responsibilities that use skills to their best advantage, while also providing the potential for personal and team development. 2. Set challenging, achievable, and engaging targets Be clear in guidance about goals and targets. Break change projects into smaller milestones, and celebrate achievements. Goals should be seen as progressive and in line with values and beliefs. 3. Resolve conflicts quickly and effectively Utilize the seven methods of care-fronting to regulate and control communicative breakdowns. Encourage openness and honesty and engender an environment of mutual trust and respect. 4. Show passion Communicate passionately and be an example of belief in the future vision. When other people see leaders’ behaviors emulating those required by change, they more quickly come into line with the new behaviors and become change advocates themselves. 5. Be persuasive Engage employees in change by being an energized leader. Focus on opportunities and persuade rather than assert authority. Share experiences as you persuade change through stories that focus on positive change. 6. Empower innovation and creativity Give opportunities for feedback and remain flexible as you alter course toward your change goals. Encourage people to be creative, discover solutions to unfolding problems, and to become part of the change process. The process is difficult for everyone involved, and your team will be more invested with solutions they have created themselves, rather than those dictated to them. 7. Remain positive and supportive People find change unsettling, even though change is a constant in personal lives as well as professional environments. They will need the support of a positive leader who inspires free thought, honest communication, and creativity as personal and team development is encouraged. Employees expect leaders to manage change. Inspirational leaders create a culture where change becomes the responsibility of all. More planning is not the answer! How often do your plans achieve the results you desire? The typical reaction is to overcome the. Knowledge Gap with more detailed information, Alignment Gap with more detailed instructions and Effects Gap with more detailed and often tighter controls However, this only makes things worse! ==================== The right approach is termed "Directed Opportunism". Knowledge Gap: Limit direction to defining and communicating the intent Alignment Gap: Allow each level to define how they will achieve the intent of the next level up and "back brief" Effects Gap: Give individuals the freedom to adjust their actions in line with intent. I NTENT refers to WHAT you want to achieve and WHY. ACTIONS are HOW to achieve the intent. A cascading intent shows how each level becomes more detailed-specific. The WHAT of one level becomes the WHY of the next level down. The "back brief" is VERY important. First, it checks the understanding of the intent. Second and more importantly, the superior gains clarity about the implications of the intent and this may lead to changes. Third, it facilitates alignment across the organization. Here's an example of how all of these fit together so that you can clearly see how the WHAT of one level becomes the WHY of the next level down. ==================== So how much autonomy do you give? Do you need to reduce autonomy to increase alignment? There is no choice to make. "Alignment needs to be achieved around intent and autonomy should be granted around actions." Intent, alignment and autonomy are the 3 key elements that go hand in hand. If the intent is clear and understood, the teams become aligned because they understand their role in achieving the intent. They have sufficient autonomy to work within the limits and achieve the desired result. ==================== "What cannot be made simple cannot be made clear and what is not clear will not get done." There’s no denying it. Social media, the real-time news cycle and mobile technology have changed the landscape for crisis management. Sales Idiom: “Selling the Sizzle”: The actual quote “Don’t Sell the Steak – Sell the Sizzle!” is attributed to Elmer Wheeler in his 1937 sales book “Tested Sentences That Sell”. Meaning that among all the talking points a product or solution might have, there are certain ideal quips, sentences, or descriptive phrases. And when those phrases are deployed correctly, they will resonate with your audience much more strongly than the rest. Chili’s doesn’t need to bring out your steak fajitas on a sizzling hot plate but they know the experience will attract more sales from the surrounding patrons.
